A project team completes a stage of work and expects the associated payment. The customer asks for a different form of evidence, delaying the invoice and creating frustration. The milestone sounded clear during negotiation, but its practical acceptance was never aligned. Payment reliability depends on the evidence surrounding the event as much as on the date written beside it.

Choose an observable event

A milestone should describe work that can be recognised without an extended argument about interpretation. Delivery, installation and successful testing are distinct events with different commercial consequences. The parties need to understand which one earns the invoice and whether partial completion can be accepted, especially where several sites or components progress at different speeds within the same project.

Agree the record

A signed certificate, inspection report or customer confirmation may be appropriate evidence, depending on the assignment. The relevant people should know the required format before work begins. Otherwise the team may complete the operational task but discover that the person authorised to accept it is unavailable or needs information that was never collected during delivery.

Plan the acceptance time

Inspection and review take time, and that interval belongs in the cash forecast. Treating operational completion and payment approval as simultaneous can understate funding needs. A clear process also gives the customer a fair opportunity to identify defects without allowing an open-ended review to become the default reason for delaying an otherwise legitimate payment stage.

Keep the commercial chain intact

When scope changes, the milestone schedule and evidence requirements may need to change with it. Delivery teams should not work against one version while finance invoices against another. A coherent chain from agreed work to acceptance and billing makes project cash more predictable and reduces the need for senior intervention over issues that could have been resolved in the original operating design.
